You know people are finding your website. They call and mention it, they arrive having seen your photos. But the bookings still come through OTAs. That gap is almost always the website itself, at the moment someone tries to book.
The good news is that the leaks are predictable, and most of them are cheap to fix. This is an on-site checklist: how to find where visitors drop off, 15 fixes grouped by what they solve, and what to measure afterwards. For the wider direct-booking plan, see 12 ways to increase direct bookings, and for choosing the engine itself, our booking engine buyer’s guide.
How can you see where visitors drop off?
Use two views: your own phone, and your numbers.
The 15-minute phone test. Use your own phone, on mobile data rather than Wi-Fi, in a private browser window. Pretend you’re a guest booking next weekend, and note what happens at each step.
| Step | What to check | A problem if… |
|---|---|---|
| Open your homepage | How long until you see a photo and a way to pick dates? | You’re waiting, or there’s no date picker on the first screen |
| Find a price | Can you see a real price for next weekend? | You need to fill a form or call |
| Book a room | How many taps from homepage to payment? | You need an account, or it takes several pages |
| Pay | Is UPI offered? Are cards and net banking there? | UPI is missing or hidden |
| Check the rules | Can you find cancellation, check-in times and the full price with taxes? | They’re hidden, or the total changes at the last step |
| Ask a question | Message on WhatsApp and time the reply | Nobody answers for an hour or more |
Stop before you actually pay. Then ask a friend to do the same test without your help, and watch where they hesitate.
Your numbers. In your website analytics, follow visits from the homepage to a room page, to the booking engine, to a confirmed booking. The biggest drop between two steps is where to look first. If your booking engine runs on a different domain from your website, set up cross-domain measurement, which Google Analytics provides so that one visitor’s journey across two domains is counted as one.[6] Otherwise every booking looks like it came from your own website, and you can’t see where people left.
For speed, run your homepage and booking page through PageSpeed Insights. It shows real-user data from Chrome over the previous 28 days, where enough exists, alongside a simulated test that helps you find the cause.[5]
What are the 15 fixes?
Grouped by what they solve. Within each group, start with the first.
Speed
1. Show the main content fast on a phone. Google’s guidance treats a page’s main content appearing within 2.5 seconds as good.[1] Resize large photos, remove chat widgets and scripts nobody uses, and don’t open with a heavy video that plays before anything else.
2. Respond to taps straight away. A response to a tap within 200 milliseconds counts as good.[2] A date picker that lags makes guests tap twice and give up.
3. Stop the page jumping around. Google suggests a layout shift score of 0.1 or less.[3] Pages that shift as images and banners load make guests tap the wrong thing. Give images fixed sizes and avoid banners that push content down.
Clarity
4. Put a date picker on the first screen. Not a slideshow and “Welcome to our property”. The first thing a guest should be able to do is choose dates.
5. Show real prices for the chosen dates. Not “contact us for rates”, and not a price that appears only after filling a form.
6. Show real photos and room details. Your actual rooms, the view from them, the bathroom, the size and the beds. Guests book what they can picture.
7. Show the full price, with taxes, early. A total that changes at the last step loses bookings and trust.
Booking flow
8. Make checkout one page, with no account. Name, phone, dates, room, payment. Every extra page is a chance to leave.
9. Offer UPI first. NPCI data showed 24.51 billion UPI transactions in August 2026,[4] so for many Indian guests it’s the default way to pay. Keep cards and net banking alongside.
10. Make the booking engine look like your site. Same name, logo and colours, and ideally on your own domain. A sudden jump to an unfamiliar-looking page makes guests wonder whether they’re still booking with you.
Trust
11. Put policies in plain words, near the price. Cancellation, check-in and check-out times, and what’s included.
12. Show genuine reviews. Link to your Google reviews or show recent ones. Never edit or invent them.
13. Show your book-direct perk next to the price. Breakfast, a better room when available, or flexible check-in, wherever your OTA contracts allow. Not on a separate page nobody visits.
Help
14. Answer questions within minutes. A WhatsApp button that a person, or an assistant working inside your rules, answers quickly. Guests who ask about parking or a cot are close to booking. Our guide to turning WhatsApp enquiries into bookings covers the flow.
15. Follow up on unfinished bookings. If your booking engine can, send one helpful reminder to guests who started a booking and left, only where they’ve given consent to be contacted. Ask your provider what it supports.
Notice what isn’t on the list: a full redesign, or ads. Paid traffic to a leaky website mostly sends more people to OTAs. Fix the leaks first.

What should you measure after the fixes?
Compare this month with last month, using your own numbers rather than industry averages, which vary too much to be useful for a single hotel. Track:
- Website conversion rate: confirmed bookings divided by visits.
- Drop-off between steps: homepage to room page, room page to booking engine, booking engine to confirmation.
- Enquiries that became bookings, for WhatsApp and phone.
- Direct share of all room nights, and commission paid to OTAs.
- Speed: the real-user data in PageSpeed Insights, checked monthly.
If direct bookings rise while your total occupancy holds, the website is doing its job. To put a rupee value on that, try the OTA commission calculator, or read how to reduce OTA commission for the bigger plan.
